Everything for the Novara engagement, in one place.
This is the operating hub for the Novara × Cirrius Solutions Salesforce program — the single place for governance, key contacts, foundational documents, live reporting, and every deliverable produced along the way. Reference materials live under Reference, engagement reporting under Reporting, and produced work under Deliverables. Lists update automatically as new materials are published.

The Novara governance model — the forums that run the programme, the rhythm they run on, and how an item escalates. Chairs are shown by role; the individuals holding them are in Key People. Meeting days and times are confirmed as each forum is scheduled.
Governance Bodies
Tier 1 · StrategicExecutive Steering Committee (SteerCo)Chair: Executive SponsorDirection, funding, scope, and executive escalations. Output: SteerCo minutes and decision log.
Tier 1 · StrategicSponsor Check-in / RAID ReviewChair: Program Director + SponsorProgramme health, top RAID items, decisions needed, and the week’s asks. Output: decision log and talking points.
Tier 2 · ProgramNovara Program Leadership (PMO)Chair: Program DirectorCross-workstream integration, risks, and dependencies. Output: programme dashboard update.

Governing rule: no meeting without a decision or an output. Standups feed the boards rather than report on them, weekly reporting rolls into one integrated view, and governance itself is retrospected each quarter.
Escalation Path
Items escalate upward through each forum; decisions flow back down. Each row shows where a decision is owned and where it goes if it cannot be resolved there.
1Task-level executionOwned by Pod Lead → escalates to Workstream Lead
2Workstream scope, schedule, resource & budget within toleranceOwned by Workstream Lead → escalates to Program Director
3Cross-workstream dependencies, major risks, change requestsOwned by Program Director → escalates to Steering Committee
4Technical standards, security, integration designOwned by Technical & Architectural Review Board → Program Director → SteerCo
5Solution & design decisions across podsOwned by Architecture Review Board → TRB → Program Director
6Budget variance under 5%Owned by Program Director → Sponsor at the weekly check-in
7Budget variance 5%+, scope change, timeline shift over 2 weeksOwned by Steering Committee → escalates to Executive Leadership
8Brand-specific rollout adjustmentsOwned by Brand Advisory Forum → escalates to Steering Committee
Escalation SLA: a blocker raised in a daily standup reaches the PMO within 24 hours and the sponsor check-in within 5 business days; if still unresolved it goes to SteerCo / RAID Review.
